I’m Peter Herku and I’m specialized in improving individual and organisational performance using Lean Six Sigma methodology. I studied Chemical Engineering and was fascinated by subjects on process improvement, optimization and statistical process control. Starting at Exxon Mobil in Finance, I was curious about how to predict a company’s financial performance and what are the most important factors determining future profit and cash-flow. Result #1: With my very first project, I was able to reduce defects by 84,6% and improve quality at a production department of a company in just about 6 month time. This problem has been there for about 20 years, basically from the start.
Result #2: During my second Lean Six Sigma project, in Germany, the company was struggling with long production time. Together with the team we identified the bottle neck department.
Using the same basic problem solving steps (Define, Measure, Analyze, Improve and Control) together with the appropriate tools within each step, we were able to reduce the lead-time of the weaving department by 37%.
Result #3: In Austria, customers were complaining about the variation of a certain dimension of the product. To avoid further claims, I have analyzed the process together with the product management team. We have identified the 3 most important factors determining the given dimension. We changed the process accordingly. As a result we were able to reduce the variation by 83% and the customers were very happy, as you can imagine.
These are the steps You can follow to achieve similar results
Step 1: Identify your most important challenge. Remember: you have customers to satisfy. It can be an end-user or the next department or your colleague. Your customers’ satisfaction depends on 3 important elements:
I. Quality of your product, service or information
II. Delivery: the time it takes to receive your product, service or information
III. Costs you customer has to pay for your output in terms of money and effort
Step 2: Define a project that will solve your important challenge. Scope it small to be able to finish it in max. 6 month. This project will have the objective to improve one of the above mentioned area’s:
I. Improve the quality of your product, service, information. Think about reduction of mistakes, reduction of customer complaints or irritations. These are your Six Sigma projects.
II. Reducing the time it takes to deliver your product, service or information. Think about projects reducing waiting time, reducing process steps, eliminating circulation of documents/materials/information, simplification of processes. These are your Lean projects.
III. Both of the above-mentioned projects will help you to reduce costs.
Step 3: Set up the project team that will get the time and resources to apply Lean Six Sigma tools to complete the project in 3 to 6 month time. This team should consist of 5 – 7 members with one leader. The members should know much about the problem, should be confronted with it daily and they should come from different departments. This will create higher organizational involvement and that people will focus on solving the issue instead of on their own individual preferences and agenda’s.
Step 4: The team follows the DMAIC roadmap of Lean Six Sigma to find the optimum solution. This acronym stands for Define, Measure, Analyze, Improve and Control. In each phase there are some very effective tool to use to complete the given phase. My favourite ones are:
- Project Charter: to clearly define the problem, the objective and the benefits
- Runchart or Individual Chart to visualize the current performance and understand variation
- Cause & Effect diagram for effective brainstorming with the team about the most important causes of the problem
- Pareto chart to display the 20% of the causes delivering 80% of the problems
- Control Plan to summarize our findings and to sustain our improved performance
Repeat these steps and continually improve the business, make better, fact-based decisions, build your team stronger and more focused…so that you can go home early to live more and work less
